What Working at Both Snowflake and Databricks Taught Me About Platform Decisions

The most common question I am asked by enterprise data leaders is deceptively simple: "Should we choose Snowflake or Databricks?"

It is a natural question. These two platforms dominate the modern data landscape, and their marketing engines are locked in a perpetual arms race. Having worked as a Solutions Architect within the vendor ecosystem, I have sat in countless evaluation meetings where enterprises attempt to answer this question using massive, multi-tab spreadsheets comparing individual features, benchmarks, and pricing models.

This approach almost always leads to the wrong conclusion.

After evaluating, designing, and rescuing platform implementations across both ecosystems, I have learned one fundamental truth about enterprise data architecture:

The platform is not the primary variable. The organisation is. A platform that scores well on technology fit but poorly on organisational fit will fail.

The Illusion of the Feature Matrix

When making a multi-million-dollar platform decision, engineering teams naturally gravitate towards technical capability. They want to know who has the faster engine, the better vector search, or the more elegant machine learning integration.

The reality is that both Snowflake and Databricks are exceptionally capable platforms. They are both built by world-class engineering teams, and over the last three years, their feature sets have largely converged. Snowflake now runs Python and supports data lakes; Databricks now has a fully managed SQL warehouse and strict governance models.

If you choose a platform based on a specific feature advantage today, that advantage will likely be neutralised by the competitor's next release cycle.

Choosing a platform based on a feature matrix is an architectural gamble. Choosing a platform based on organisational alignment is a strategic decision.

Two Distinct Philosophies

Rather than looking at features, it is far more instructive to look at the underlying philosophy of how these platforms were originally conceived. Their origins still dictate their operating models today.

The Engineering-First Paradigm

Databricks was born from Apache Spark. Its DNA is fundamentally rooted in software engineering, open-source flexibility, and complex data processing. It operates on the assumption that data teams are comfortable with code, notebooks, orchestration pipelines, and managing infrastructure to extract maximum performance.

It provides a massive, open canvas. For an organisation with deep engineering talent, complex machine learning requirements, and a culture of building custom solutions, this flexibility is a superpower. However, that same flexibility requires a disciplined architecture. Without strong internal governance and engineering rigour, an open canvas quickly devolves into a fragmented, difficult-to-maintain data estate.

The SQL-First Paradigm

Snowflake was built to be the "data warehouse built for the cloud." Its DNA is rooted in simplicity, out-of-the-box performance, and standard ANSI SQL. It operates on the assumption that an organisation wants to focus entirely on querying data and delivering business value, without ever thinking about infrastructure, tuning, or maintenance.

For an organisation with a massive analyst footprint, traditional business intelligence requirements, and a desire to minimize operational overhead, this simplicity is highly disruptive. It democratises access to data. But that ease of use comes with rigid boundaries. You must adapt your workflows to fit Snowflake’s managed paradigm, rather than adapting the platform to fit custom workflows.

Evaluating the True Cost of Ownership

The true cost of a platform is rarely found on the vendor's invoice. It is found in the friction it introduces to your existing workforce.

If you deploy a platform requiring software engineering rigour into an organisation staffed primarily by SQL analysts, the platform will stall. Conversely, if you force a rigid, SQL-first platform onto a team of advanced data scientists accustomed to open-source tooling, they will simply build around it.

When evaluating a platform, the diagnostic questions should not be about the technology, but about the team that will wield it:

  1. What is our current cloud gravity? Are we deeply entrenched in a specific cloud provider's ecosystem, or do we require true multi-cloud portability?
  2. What is our engineering culture? Do we want to manage infrastructure to gain flexibility, or do we want a fully managed service that dictates our operating model?
  3. Where does our talent pool lie? Are we scaling up by hiring SQL-fluent analysts, or Python-fluent engineers?
  4. How do we currently govern data? Are we prepared to implement strict, code-driven governance, or do we need centralized, role-based access out of the box?

The Architecture Before the Procurement

The most successful data transformations I have witnessed did not start with a platform procurement. They started with a clear, honest assessment of the organisation's maturity, its actual (not aspirational) talent pool, and its long-term operational model.

The platform you choose will act as an amplifier for your existing organisational culture. If your architecture is fragmented and your governance is weak, moving to a modern platform will simply allow you to scale that fragmentation faster.

A new platform does not save you from bad architecture. But an independent, diagnostic approach to choosing that platform ensures that when the architecture is finally built, it stands on a foundation that your organisation can actually support.
